Africa in the eyes of Aliko Dangote

When Aliko Dangote talks about business, he doesn’t talk about profit first. He talks about the doors that were closed — and the decision to build his own.

He recalls that Nigeria’s first cement company was established in 1956.

“Our first one was commissioned in 2007. At that time Nigeria was producing less than 2 million tonnes,” he says.

Today, that figure has been left far behind.

Nigeria now produces more than 60 million tonnes of cement, and Dangote isn’t stopping at the border. The group has expanded into about 12 African countries, with two more plants in the pipeline. Its 2017–2018 expansion push took the brand to Tanzania, Ethiopia, South Africa and beyond.

“Wherever they said we couldn’t go, we went,” he said. “And we’re close to paying.”

From cement to conglomerate: The $36 billion engine

What started with cement, sugar and flour has become one of Africa’s largest industrial groups.

The portfolio now reads like a map of African essentials: Dangote Cement, the group’s flagship listed company; Dangote Sugar; and the group’s salt business.

Dangote Fertilizer has scaled production from 3 million to 12 million tonnes of urea and is set to become the largest single-train urea plant in the world, “bigger than Qatar”, he says.

Dangote Refinery & Petrochemicals has a refining capacity of 650,000 barrels per day, with Dangote putting the cost of refining crude at less than $2 per barrel.

“There is no company in the world that has the cost structure of $2.40,” he says.

The group also has interests in ports, power and mining.

Its West African distribution petroleum business is expected to take the group beyond 60,000 barrels per day.

The logistics network includes more than 18,000 trucks, 75 percent of which have been converted to compressed natural gas (CNG). The group has also bought 14,000 CNG trucks from China to meet demand.

But it hasn’t all been smooth.

In 2007, the group bought three of Nigeria’s four refineries in a privatisation deal, only for the transaction to be reversed months later.

“We lost money. We paid all the advisers, bank counsellors, and we had to fight,” he says.

But the setbacks helped forge the strategy that defines Dangote today.

Two numbers explain the Dangote model: 90 percent and 2030.

Dangote says 90 percent of the group’s revenue is dollar-based and generated locally.

“If you keep being an importer, you are prone to devaluation,” he says.

Nigeria’s currency moved from N420 to N1,500 to the dollar, yet the group kept operating. The reason, he argues, is simple: it chose to produce locally rather than depend on imports.

Despite the devaluation, revenue reached $18.2 billion last year. By June this year, the group had already surpassed its half-year performance from the previous year.

Its target for 2026 is $36 billion.

The 2030 vision is even bolder: $100 billion in revenue and recognition as a world-class company.

“Accelerating Africa’s industrialisation,” is how he describes the mission: “To build and operate world-class industries that transform African resources into essential products, creating jobs, value and self-sufficiency across the continent.”

That means backward integration.

In sugar, domestic production is expected to grow from 100,000 to 600,000 tonnes.

In oil and gas, Dangote says the group bought a block from Shell in 2016 and has since started production.

In power, he argues that the private sector must step in where governments fall short.

“If there’s no power, there will be no work.”

The group is also building a gas pipeline from eastern to western Nigeria and investing in two LNG trains.

Mining is next — not just limestone for cement, but other minerals as well.

“Why should Africa just be exporting raw? It doesn’t make sense. We need to process what we have,” he says.

People, scale and a different kind of ambition

Dangote is proud of the team behind the group’s extraordinary scale.

“Four of us, 18 operators. If Qatar comes to take 18 operators, it means we are doing something right.”

The group employs about 26,000 people.

He also points to operational discipline.

When large American EPC contractors refused to build in Nigeria, describing the country as “too risky”, Dangote decided to become its own contractor.

“We set up our own, we became the EPC contractors, and we delivered,” he says.

That same discipline, he argues, underpins the refinery’s future contribution to the group, with 75 percent of the business expected to contribute to future growth.

The East African refinery project is also advancing, with a target of supplying between 30 percent and 70 percent of a country’s needs.

The bigger picture

This is not simply a story about one man’s wealth. It is about a model.

From less than 2 million tonnes of cement in 2007 to more than 60 million today.

From importing to producing.

From relying on foreign suppliers to building CNG fleets, refineries and fertilizer plants capable of supplying an entire continent.

“Records will be broken,” Dangote said in Gaborone. “But legacy is different.”

His legacy, he argues, is proving that an African company can industrialise Africa — not by importing solutions, but by building them, financing them and operating them at world-class cost.
