Conducive Culture Is Non-Negotiable: The Bill Has Arrived

There is a sentence we need to retire from boardrooms: "That's just how our industry is.” No. That's how your organisation has chosen to operate. And in 2026, that choice is becoming a liability. For years, we viewed culture as a "soft" issue - a perk, a branding exercise, or something for HR to manage between birthdays and team building exercises. That era is over. Just as we do not debate whether a building needs fire exits, we should no longer debate whether a workplace needs psychological safety. When dignity is missing, we aren ’ t describing "high standards." We are describing operational risk. Culture is not HR. It is governance. Under King IV, the governing body is accountable for organisational ethics and for ensuring that culture enables strategy. For directors and executives, this is not optional - it is a fiduciary duty. The global baseline has shifted. The International Labour Organization (ILO) has already elevated a safe working environment to a fundamental principle and right at work. This widens the definition of "safety" beyond physical hazards into psychosocial realities: how people are treated, how power is used, how workload is designed, and whether your people can speak up without fear of retribution. The Bill Is Arriving The World Health Organization warns that poor working environments - including discrimination, excessive workloads, low job control, and job insecurity - are not just HR issues; they are direct risks to mental health and performance. Globally, an estimated 12 billion working days are lost every year to depression and anxiety, costing the economy US$1 trillion in productivity. If the moral case for healthier workplaces doesn ’ t move you, the economic one should. This isn ’ t a soft issue - it ’ s a productivity leak large enough to quietly sink strategy. In a resource-constrained market like Botswana, where every skilled person counts and productivity must carry our economic transformation, can your balance sheet afford this leak? Because when employees disengage, you don ’ t just lose morale - you lose execution. And execution is what pays the bills. So here is the uncomfortable question: if the human and economic costs are this visible, why do we still treat conducive culture like a motivational initiative instead of a duty of care? Because many organisations are still living under an outdated belief: results justify the environment that produces them. They don't. A culture that hits targets while grinding people down is not high performance. It is high extraction. And extraction always sends the invoice - through turnover, sick leave, ethics breaches, customer fallout, and reputational damage. The New Risk Category Leaders Can't Ignore Culture risk is the risk that the day-to-day experience inside the organisation, quietly violates the promises on the website, policies and the values on the wall - until the gap becomes a liability. It is rarely loud at the start. It often looks like normalised disrespect, tolerated bullying, retaliation for speaking up, leaders who cannot be questioned, pressure without support, or "feedback" delivered as humiliation. These are not personality quirks. They are control failures. And the market has already proved that people will not stay inside control failures forever. Research shared through MIT Sloan Management Review during the Great Resignation found toxic culture to be the strongest predictor of attrition - far outweighing pay - with core drivers including employees feeling disrespected, unethical behaviour, and failure to promote inclusion and fairness. When people leave because the environment is unsafe to stay, that is organisational risk showing itself in public. From "Vibe" to Standard: What Non-Negotiable Looks Like Non-negotiable does not mean soft. It means standardised. Across the world, psychological health is being treated as a safety domain, not an HR slogan. ISO 45003, for example, provides guidance for managing psychosocial risks within an occupational health and safety management system. In plain language: organisations are being pushed to manage stress, bullying, overload, and psychological harm with the same seriousness they manage physical hazards. So what does that look like on the ground? Dignity as a rule, not a preference. Respect cannot depend on rank, mood, or "who you are." If dignity is optional, the culture is unstable. Speak-up safety with protection. An "open door" is meaningless if people fear consequences. You need trusted reporting routes, anti-retaliation safeguards, and visible follow-through when the standard is breached. Manager capability as a risk control. Managers shape the daily culture. Promote people into management without training, coaching, and accountability, and you manufacture risk. Work design that protects humans. Chronic overload is not resilience; it is a design flaw. Role clarity, staffing realism, decision rights, and prioritisation discipline are culture work. Culture risk metrics at board level. If you can track financial exposure and cyber incidents, you can track culture indicators: grievance patterns, hotspot turnover, exit themes, sick leave spikes, ethics reports and pulse data on respect and safety. Here is the simplest way to test whether "non-negotiable" is real in your organisation: when a top performer behaves badly, do you correct them - or do you excuse them? When a grievance is logged, do you investigate the root cause -or do you manage the optics and treat it as an inconvenience? When workloads become unreasonable, do you redesign the work - or do you preach resilience? Culture becomes credible the moment leaders publicly choose standards over convenience. When organisations normalise harm, they do not only lose people. They lose execution and trust. The Leadership Call to Action In 2026, the organisations that dominate the market will be those that can prove their culture is safe, fair, and sustainable. Do not delegate this. As a leader, your legacy isn ’ t just the profits you generate; it ’ s the people you protect while generating them.
